What would you be doing differently?

I would:

1. Buy Starbreeze.
2. Have a long, long, long talk with Rare.
3. Get that Direct X 10 update out as quickly as possible.
4. Offer Itagaki ¥500,000 to advance development on Ninja Gaiden 2.
5. Start securing movie-game licenses because they'll sell well.

MADE THE HDD STANDARD
STILL HAVE 2 SKU'S, BUT THE "CORE" WOULD'VE ONLY HAD A WIRED CONTROLLER AND STANDARD CABLES......NOTHING ELSE
DROP THE "CORE" FOR THIS X-MAS, REPLACING IT WITH THE "PREMIUM" FOR $299, AND MAKE THE NEW PREMIUM WITH A 60-80 GB HDD, WEBCAM, AND HD-DVD FOR $599
STOP BEING SO HOPEFUL ABOUT THE JAPANESE MARKET. YOU HAVE TO BE THERE, BUT YOU DON'T HAVE TO FOOLISHLY ACT LIKE YOU WILL WIN THAT MARKET.

Anyways, one thing I'd do is be much more aggressive about acquiring talent. Microsoft really dropped the ball with Troika, they could have picked them up for dirt cheap, next to nothing, and had a Bioware in their first party stable. They need to go ahead and buy Bizzare Creations (they make PGR3, but they aren't actually owned), expand FASA Interactive into two teams, pick up and fund some particuliarly talented XBLA teams, stuff like that. Microsoft has one of the best first parties in the business talent wise, but as far as variety/releasing games often goes, they suck.

I'd set up a Microsoft: Montreal that just makes really American, annual games that sell through the roof and get high reviews.

That way, Ubisoft can get back to making new franchises.
