Ledger had insane hype prior to The Dark Knight's debut and indeed even before his death but he did deliver in the final product.
I was on set ALOT given it filmed where I live in Chicago. And not far from where I worked. Met most of the heavy hitters. Nolan, Bale, Oldman, Murphy, Roven, and the costume designers. From April to late August 2007.
And everyone I spoke with on set. Technical people, costume designers, and even the actual actors. They all told me what Heath was doing was riveting, incredible and absolutely terrifying. Even got to wave at him and see him wave back after he filmed the bank robbery prologue.
He had hype well before his death in Jan 2008. After the first trailer hit in December, people were all:
The look. The acting. The voice. The real world take on the character within the gritty Batman Begins landscape. It all clicked. Zeitgeist stuff. So people who claim the hype just came from his death are dead wrong.
And he actually exceeded the hype in the final finished product. The movie as a whole surpassed it too. Which makes it easily the greatest movie in the sub genre ever. By far. Greatest hero on screen vs greatest villain on screen. With nothing but superb acting, directing, cinematography, score and scripting around it. Visually, just euphoric.
Yes, Ledger kept a "Joker diary" and fooled around with voices studying up for the role for a month or two leading up to filming. But on set, he skateboarded around, and was just normal, down to earth, lovable, quirky Heath Ledger.
Leto however, the exact opposite. This *****e did this whole moronic, method acting that was unnecessary that irked coworkers, and at times was down right disgusting as a person.
Met with manufactured via himself, tremendous hype. Only to deliver the worst Joker performance ever. Absolutely cheesy, and embarrassing.

Jesus he got so into character, and couldn't even improvise a character that should be utterly terrifying. Instead?
Cringe. Just cringe. Leto's Joker looks like he should be an errand boy for Gambol's crew in TDK. Which Ledger's Joker eviscerated, and made piss their pants.
