My thoughts on why X-Men never had the success of some other franchises.
1. Lack of a breakout moment or "lightning in a bottle"-- The Avengers really popped in 2012 in the movie where they came together. It was something people never saw before. The Dark Knight had a gritty and realistic movie that felt new and surprising. The X-Men never had a movie where the broad vision hit the cultural sweet spot like that.
2. Luck. Many ingredients built into that, but luck is one of them.
3. Inconsistency. The Last Stand, Origins:Wolverine, and XM:A.
4. Aesthetic The look is bland and lacking in color. Movies are visual, and color is an important part of contrast and expressiveness. I don't think colorful outfits per se would raise grosses by 30 or 50 or 100 million dollars. But, an aesthetic with more color would be more striking and expressive to viewers.
5. Reliance on the same tropes over and over again. Professor X and Magneto have a difference over mutant-human relations. Wolverine is reluctant and cool.
